The Employee you label as "Not a Team Player"

Not a Team Player… or Just Not Social?

They don’t attend the company picnic.
They skip the social events.
They keep their head down and do their work.

And somewhere along the way, they get labeled: not a team player.

But what if that label says more about how we define teamwork… than how they actually show up?

We Confuse Personality with Performance

Many leaders define “team player” by visibility:

  • Who speaks up
  • Who shows up
  • Who engages socially

But those behaviors are about personality—not contribution.

A true team player:

  • Supports others
  • Follows through
  • Delivers results
  • Shows consistency

And some of the most reliable people on your team may not look “engaged” in the traditional sense.

The Hidden Cost of Getting This Wrong

When leaders mislabel these employees, they often:

  • Push them into uncomfortable situations
  • Call out their lack of participation
  • Try to “fix” their personality

The result?

Withdrawal.
Disengagement.
Or worse… they leave.

A Better Way to Lead

Instead of forcing sameness:

1. Redefine what matters
Focus on contribution—not personality.

2. Offer different ways to engage
Not everyone connects in large groups.

3. Ask, don’t assume
Understand how they work best.

4. Stop forcing discomfort in the name of culture
Inclusion is not about uniform behavior.

What If This Person Is the Leader?

This is where leadership becomes more nuanced.

Introverted leaders can be:

  • Thoughtful
  • Trust-building
  • Excellent in 1:1 settings

But leadership still requires:

  • Communication
  • Visibility
  • Presence at key moments

The goal is not to change who they are—but to ensure they can meet the needs of the role.

The Balance

We shouldn’t expect leaders to change who they are…

But we should expect them to rise to what the role requires.

Final Thought

If someone is doing great work, supporting the team, and showing up consistently…

But doesn’t want to attend your company picnic…

Are they really the problem?

Or are you measuring the wrong things?
